A services business with a retail problem

Jack_86Founder

Halfords has spent years trying to become a services business with a retail estate attached, and Autocentres is the right idea. The awkward part is that garages are a labour business, and labour businesses scale badly: every extra pound of revenue needs an extra qualified pair of hands, in a trade that is short of them.

Meanwhile the retail half funds the transition and is the half under the most pressure, from discounting, from online, and from the fact that a bicycle is the easiest purchase in Britain to put off for a year.

The bull case is that motoring services are genuinely non-discretionary and the fleet contracts are stickier than retail ever was. I find that persuasive on the demand side and less so on the margin side.

If you hold this, I would be interested in whether the labour constraint is as binding as I think it is.

Key questions

Can Halfords keep growing its higher-margin Autocentres services business fast enough to offset pressure on its retail motoring and cycling sales? How resilient are its margins to cost inflation, competitive discounting and shifts in discretionary consumer spending?
